An AI Value Architect is a role in AI-Native SAFe that helps teams and Agile Release Trains turn AI activity into measurable business value. It coaches AI adoption, gets more from existing AI tools, bridges business and technology, and guides AI solutions toward production. SPCs coach systems thinking; AI Value Architects coach AI adoption.
If you run or coach a SAFe portfolio, you have probably heard the term since Scaled Agile released AI-Native SAFe. This guide explains what Scaled Agile has said publicly about the role, where the role fits next to the SAFe Practice Consultant (SPC), and how to think about who on your ART should take it on. Where a point comes from a training provider rather than Scaled Agile itself, I say so.
What is an AI Value Architect?
Scaled Agile's AI Value Architect role page describes AI Value Architects as "dedicated roles on the Agile Release Train with a clear mission to support the ART in adopting AI effectively." According to that page, an AI Value Architect may help one team or a group of teams, be attached to a specific solution, or support the ART broadly. The page also says the size of the AI solution doesn't change the job: it could be "a small workflow improvement for a single team, or an ART-wide or customer-facing product," and "the responsibilities remain the same."
The clearest one-line description on the page is this: AI Value Architects are "business-literate without being the Business Owners, AI-fluent without being the AI developers, and facilitative without being only a facilitator."
In other words, the role doesn't take over anyone's accountability. It makes sure the path from idea to working, adopted AI is visible, and that nothing falls between the cracks.
Why AI-Native SAFe added this role
In his October 6, 2026 recap of the SAFe Summit keynote, Scaled Agile Chief Methodologist Andrew Sales put the problem plainly: AI "has solved the output problem by allowing teams to build faster than ever," but "it has not solved the value problem."
The role page describes where that value gets lost. It says most AI initiatives don't fail because the technology doesn't work, but because "no one understood the path from prototype to production." It points to unready data, unplanned operations, unbounded risk, adoption that wasn't designed, and value that was never measured. It calls the result the "POC Graveyard": promising demos that never reach scaled, sustained use.
The page names a second problem anyone running an ART will recognize. Teams are asked to adopt AI while still carrying their existing roles and PI commitments. The result is piecemeal adoption and local optimization. Scaled Agile's answer is that "AI solution development requires a systems view," and the AI Value Architect is the role meant to provide it.
What an AI Value Architect focuses on
The detailed responsibilities section of the role page sits behind a SAFe Community login, so I'm only quoting the public summary here. That summary says AI Value Architects "focus on five areas":
- They coach teams on responsible use of AI.
- They find better ways to use existing AI tools.
- They help others connect business goals alongside technical execution.
- They facilitate connection across roles, manage risks, and use data to measure success.
Scaled Agile's earlier AI-Native SAFe Session 3 post on teams and roles, and a Pretty Agile meetup with Scaled Agile AI Methodologist Arun Saraswat, name the five responsibilities this way:
Coaching AI adoption
Session 3 describes AI adoption as "a coaching discipline rather than a training exercise." The AI Value Architect builds their own AI fluency and the fluency of the teams they support.
Unlocking value from AI workflows and tools
Most organizations already pay for tools with built-in AI features that nobody uses well. Session 3 says the AI Value Architect helps teams get value from the tools and platforms they already have. In the meetup, Saraswat called this the low-hanging fruit, one of the easiest ways to show real AI value.
Bridging business and technology
AI brings risk, legal, data, and ethics questions into conversations that used to be purely technical. According to Session 3, the AI Value Architect treats these as business questions and helps the right people reach a workable decision.
Facilitating AI solution development
AI fails in ways traditional software doesn't. Session 3 lists examples: data quality shifts, models drift, and evaluation gaps surface problems that small-scale tests missed. The AI Value Architect makes sure the right conversations happen early and that risky assumptions get tested.
Optimizing outcomes
The point of AI in workflows and products is better results for the business and its customers. In the meetup, Saraswat framed this responsibility as asking whether the results justify the effort, and what should happen next.
AI Value Architect vs. SPC
The keynote recap describes two "interconnected change agents" in AI-Native SAFe: "SAFe Practice Consultants (SPCs) to coach systems thinking and AI Value Architects to coach AI adoption." They are partners, not replacements for each other.
| SAFe Practice Consultant (SPC) | AI Value Architect | |
|---|---|---|
| Primary focus | Coaching systems thinking and Lean-Agile change | Coaching AI adoption and turning AI activity into business value |
| Typical scope | The transformation: ARTs, portfolio, implementation roadmap | A team, a group of teams, a specific solution, or the ART broadly |
| Core question | Is the operating model working? | Is AI getting from prototype to adopted, measured use? |
| Who it's drawn from | Experienced SAFe practitioners and coaches | Scaled Agile names Scrum Masters, Team Coaches, Product Managers, and Architects; trainer coverage also mentions SPCs and RTEs |
| Training path | SAFe Practice Consultant certification | AI-Native Value Architect course and Certified AI-Native Value Architect exam |
| How they work together | The SPC shapes how the system changes; the AI Value Architect makes sure AI inside that system delivers value | |
As someone who holds an ASPC, my view is that the most common mistake will be treating these as one job and giving it to whoever is already stretched thinnest. An SPC can take on AI Value Architect work, but someone has to have the time to stay close to the AI work itself.
Who on your ART should take the role?
Scaled Agile's public summary calls the role "a natural step" for people who already help with team, ART, and organizational success, and names Scrum Masters, Team Coaches, Product Managers, and Architects. In the Pretty Agile meetup, Saraswat also pointed to SPCs, RTEs, and Product Owners, and said the gap most of them share is AI fluency, not facilitation or business skill.
When I'm helping a client pick someone, I look for three things:
- Trust on both sides. People in the business and in delivery already listen to them.
- Comfort with ambiguity. AI work is more experimental than a standard feature.
- Curiosity about the tools. They use AI in their own work, not just talk about it.
One person or a small group?
Scaled Agile's page says AI Value Architects can work "individually or collectively as a group." In the meetup, Saraswat said one person or a small group can carry the role while specialists keep their own accountabilities, and that it isn't meant to be one person for the whole organization.
Scaled Agile calls these "dedicated roles," but also describes the role as a step for people in existing jobs. It doesn't say publicly whether it should be full-time. That's a decision to make based on how much AI work your ART is carrying.
Signs you need one now
- AI pilots that demoed well but never reached real use
- AI tool licenses that few people actually use
- AI spend nobody can tie to a business result
- Risk, legal, or data questions that stall AI work for weeks
Training and certification
Session 3 announced that the AI Value Architect course would be released August 25, 2026. According to Scaled Agile partner Pretty Agile, AI-Native Value Architect is a two-day course plus about two hours of on-demand learning, and it replaced the earlier AI-Native Change Agent course. Participants can then sit the Certified AI-Native Value Architect exam through Scaled Agile. Pretty Agile also says the course doesn't require SAFe and includes a short section mapping the role into SAFe.
For ART leadership teams, the keynote recap also announced Launching AI-Native ARTs, a two-day course that leads to the AI-Native ART Leader certification.
How the role fits the rest of AI-Native SAFe
The AI Value Architect is one part of a bigger shift. The keynote recap describes capability-based teams (Product, Builder, and Domain Expert working alongside AI), new work items called Experiments and Prototypes, PI Planning reinvented as PI Outcome Planning, and a five-phase AI-Native SAFe Implementation Roadmap.
If your ART isn't stable on SAFe yet, adding an AI Value Architect won't fix that. Get the basics working first. Then give AI work a clear owner.
How Caprock Agility helps
Caprock Agility works with SAFe organizations across the US. We help them get AI out of the pilot stage and into adopted, measured use. Depending on where you are, that might mean:
- Strategic SAFe Foundation: a stable SAFe operating model for one ART before you scale AI
- SAFe + AI Enablement: one to two governed AI use cases in production, with the roles and cadence to keep them working, including standing up AI Value Architect work
- Enterprise SAFe + AI Transformation: SAFe and governed AI at portfolio level

Frequently asked questions
What does an AI Value Architect do?
An AI Value Architect helps teams and ARTs turn AI activity into measurable business value. Scaled Agile's materials describe coaching AI adoption, getting value from existing AI tools, bridging business and technology, facilitating AI solution development, and optimizing outcomes.
Is the AI Value Architect a new job title?
It's a defined role in AI-Native SAFe. Scaled Agile calls it a dedicated role on the ART and also a natural step for people already in roles like Scrum Master or Product Manager. Scaled Agile doesn't say publicly whether it must be full-time.
What's the difference between an AI Value Architect and an SPC?
Scaled Agile describes them as two interconnected change agents. SPCs coach systems thinking, and AI Value Architects coach AI adoption. They work together rather than replacing each other.
Can an SPC or Scrum Master become an AI Value Architect?
Yes. Scaled Agile names Scrum Masters, Team Coaches, Product Managers, and Architects as natural candidates, and Scaled Agile's Arun Saraswat has also pointed to SPCs and RTEs. The usual gap is AI fluency.
Do you need SAFe to become a Certified AI-Native Value Architect?
According to Scaled Agile partner Pretty Agile, no. The course applies to any way of working and includes a short section mapping the role into SAFe.
How long is the AI-Native Value Architect course?
Two days of instructor-led training, plus about two hours of on-demand learning, according to Pretty Agile.
Does every team need its own AI Value Architect?
No. Scaled Agile says an AI Value Architect can support one team, a group of teams, a specific solution, or the whole ART, and the role can be carried by one person or a small group.
Is an AI Value Architect the same as an AI engineer?
No. Scaled Agile describes the role as AI-fluent without being the AI developer. Builders still build. The AI Value Architect makes sure the work reaches adopted, measured use.
